If you want to replace graphics that come with the game you don't need to delete them, you just need to place the replacement graphic (with a correct config file if applicable) into the correct folder in your User Data folder that by default is located in My Documents\Sports Interactive\Football Manager 2008\ - Graphics in the User Data folder will override any graphics that come with the game, this is a lot safer than deleting the graphics that come with the game, because if you delete the wrong one the game may stop working.
For example to replace the gray head, you just need to put your replacement graphic in a folder inside the My Documents\Sports Interactive\Football Manager 2008\Graphics folder with the correct config file. Then load the game up, turn off the skin cache, tick always reload skin and your new image should be in place, without needing to delete the original image.

That's good news, but do you have any idea how to make a correct config-file for the 'grey head'? I mean, I can look players up by their ID-nr, but that doesn't work for the grey head. And the same goes for that truly awful standard graphic in upper right corner of your screen (that picture of a stadium of some sort). Yuk.

@KyleH: I'm not having any luck with creating that config-file. I have made an XML-file called config.xml and I have copied the lines michaeltmurrayuk told me to and I get an error when I want to use my new pics... I bet I must have some lines before and after the lines I already have, but I don't know which ones... Could you copy the text of a config-file which works? THANK YOU!
@michaeltmurrayuk: Where should I put my two pictures called 'none'? If I put them in the same directory, they will overwrite each other... Should I put the logo-file 'none' in 8 different directories?! (graphics/pictures/comp/none/logo/background/left and so on??) Or am I not getting the picture here? I'm a bit confused. Sorry. I would reccommend looking a the link with the images posted by davidbowie in a thread named fm 08 - Prem Kits, as they seem very good.
Only problem is that their is the plain white kit behind it which is a shame and could do with finding out a way to get rid of these.

Great! It works! I have replaced both pictures with a transparant one, so that players without a portrait now don't have that grey head (big plus!) and I don't see that bloody stadium picture anymore. GREAT!
Now, is there a way to remove the flags I now get to see instead of the stadium? I just want to see nothing in that area... Or should I wait for the fmf-unzip tool and remove all flags (in logo-size) manually?
